Skip the portfolio walkthrough. Ask these five, and listen for the specific answer rather than the confident one.
- "The API returns a 200 but the record never appears downstream. How do I find out?" Weak answer: "we log everything" or "the client would tell us." Strong answer: a correlation ID carried across both systems, a reconciliation job that compares counts on a schedule, and an alert that fires on drift, not on exceptions.

- Exit and handover defined up front: a fixed number of transition hours at a stated rate, credentials returned, a runbook delivered, and no dependency on the vendor's own accounts. Negotiate the divorce while everyone still likes each other.
How to run the selection process
Send a one-page brief, not a specification. A spec you wrote without an engineer will price the wrong thing precisely. The page should say: the systems to connect and their versions, roughly what data moves and in which direction, the volume, the acceptable delay between the two systems, the compliance regime if any, the date something has to be live, and the budget band. Naming a band is not weak negotiating. It stops you reading three quotes that were never for the same project.
Quotes will not be comparable, so normalize them before you compare. Rewrite each into the same four buckets: discovery, integration build per system, operability meaning monitoring plus logging plus reconciliation, and handover.
