Its published services put engineering next to cybersecurity and cloud, the shape a regulated buyer needs, because one supplier can staff the squad and answer the security review. What it publishes is a screening funnel and a trial window, which answers the hardest part of contracting an individual: you find out in the first fortnight, not the first quarter. It scores 19 on delivery scale, third here, and 10 on specification before code, the lowest, for one reason: a marketplace matches people to a brief you wrote.

Wrong call as a substitute for a team, because a marketplace leaves coordination, code review standards and architecture with you.

Per-developer hiring against named technologies fits when you know the stack and need capacity in it. That is a different purchase from a squad with a lead who owns the design. It does not publish team size, so confirm parallel capacity and ask how many people it has on the framework version you are actually on.

Wrong call when the roadmap needs a technical owner, because a per-developer model leaves architectural direction with you.

It publishes both a retained model and a project model, so make it say which one your quote is. A monthly seat rate promises capacity and a fixed-scope quote promises an outcome, and confusing the two is where disputes start. It does not publish team size.

The practice mix is the useful signal. A data platform squad is a different hire from an application squad, with different seniority, tooling and definition of done. We could not confirm a published headquarters, founding year or team size, so get the entity, the jurisdiction and the overlap hours in writing.

Wrong call for a buyer who needs the supplier's structure to be obvious from outside, because the checking burden shifts entirely onto you.

Mobile-centred shops carry one structural advantage: app work runs to a calendar you do not control. Google Play sets an annual deadline, currently at the end of August, by which new apps and updates must target a recent Android API level, and Apple periodically requires submissions built against a current software development kit.

Wrong call when the squad must cover mobile, back-end and data together, because the other roles may not be staffed in house.

Dedicated team, staff augmentation or a managed squad

Three things are sold under one heading and the contract for each differs. Staff augmentation puts individuals inside your team, reporting to your lead: you buy hours, and the signal is a price per person with no lead in the number. A dedicated team is ring-fenced, has its own technical lead and works your backlog under the vendor's delivery process: you buy capacity plus management, and the signal is a squad price. A managed squad commits the vendor to outcomes per quarter, with substitution rights entirely theirs.

This matters because of liability. When a release breaks production at four in the afternoon, responsibility is decided by which of the three you signed, and most disputes start with a buyer who thought they had bought the second and had bought the first.

When a dedicated team is the wrong purchase

Here is the part that costs us work to write. A monthly commitment buys optionality: the right to change your mind every two weeks without renegotiating. That has a price, and it sits inside the seat rate whether you use it or not.

In our own projects, the same feature set bought as a fixed-scope build has come in roughly 15 to 30 percent cheaper than the same work bought as retained capacity, because a fixed price is scoped once and a retained team is scoped continuously, in meetings, forever. If a stranger could build it from what you can already write down, buy fixed scope and keep the difference.

Your scope is knowable if you can list every screen, name every integration, and nobody in a month of meetings has said the words we will see what users do. Buy fixed scope, then hire retained capacity for what you could not predict.

It is not knowable if the roadmap resets each quarter on what customers did, if you have an in-house team needing augmenting rather than replacing, or if you are still finding out what the product is.

The market in 2026

Full-stack development is the number one coding skill by volume on Upwork, and Clutch lists more than 45,000 development agencies, as listed at the time of writing, competing for the same retained work. Supply is plainly not your problem, and no amount of shortlisting will tell you who is good.

GoodFirms lists 15,948 ecommerce development firms and DesignRush lists 1,341 firms under customer relationship management (CRM), both as listed at the time of writing. Filtering a directory narrows nothing that predicts delivery, because every listing is written by the firm being listed.

The published market estimates disagree, and all are estimates. Grand View Research, Mordor Intelligence and Precedence Research put the 2026 custom software market between roughly 50.9 and 74 billion dollars, growth clustering at 17 to 23 percent, with Grand View Research putting enterprise software above 60 percent of it, cloud at 57 percent and North America near 34 percent of spend. On field service software, Fortune Business Insights sizes that segment at 6.14 billion dollars in 2026 on a 10.7 percent compound annual growth rate.

What that means for you rather than an analyst: the scarce thing is not developers. It is a supplier who still has your two best engineers on your account in month fourteen.

The two costs that go missing from a monthly quote. First, data migration. In our own projects, moving data off a legacy system runs 10 to 25 percent of the build it belongs to, and on a retained engagement it hides better, because it arrives as three sprints meant to be feature work.

Second, the running cost of what the squad ships. On the builds Digital Heroes has priced, year two runs 15 to 20 percent of build cost annually: dependency upgrades, certificate renewals, cloud bills that grew with usage, and the two days a month spent on a bug affecting one customer. A retained team absorbs this quietly, until you notice a squad of four delivering the output of three.

A worked example, from our own pricing. A Denver field service software company with forty staff ships a scheduling rebuild while its in-house four keep the current product alive, buying a four-person pod for nine months. Discovery and team design, $6,500. Month one at full rate while the pod ramps, $18,000. Months two to eight at $18,000 a month, $126,000. A shared cloud operations seat over eight months at $2,200, $17,600. Month nine, ramp-down and handover, $9,000. Total for nine months, $177,100. Budget separately for running what gets shipped, roughly $26,000 to $35,000 the following year.

What moves the price

Seniority mix, not headcount

Four mid-level engineers with a shared lead and two seniors who can be left alone are different products at a similar monthly total. Vendors quote a blended rate, and the mix behind it is where the money sits. Ask for the seat rate by role, and which named person has taken a system to production alone.

How many hours of your working day you contract for

Overlap is a commercial term, not a courtesy. Four contractual overlap hours with a team in India means a standup at half past eight Eastern and a real handoff. Two hours means asynchronous, which costs a day of latency per unanticipated question. Put the hours into the agreement, because a team that promises flexibility in the sales call defaults to its own working day by month three.

Whether the lead, quality assurance and cloud operations sit inside the seat price

The cheapest quotes are cheap because they price developers only. Somebody still reviews code, runs releases and answers at night. Ask for the price of the squad, not of a developer, and make the vendor list every role inside the number. A pod priced without a technical lead will use one of your people as its technical lead.

Commitment length and what the rate does at renewal

Three-month terms price higher per seat than twelve-month terms, which is the vendor pricing its own risk of an idle bench. The forgotten clause is escalation. On our own retained contracts an annual increase of 3 to 8 percent at renewal is normal, and it belongs in the agreement as a number rather than a conversation in month thirteen with nothing left to trade.

Where these projects go wrong

No named engineers and no substitution clause. The contract says the supplier will provide suitably qualified personnel, so the two people who designed your data model can move to a larger account in any week the supplier chooses. In our own project history, rebuilding undocumented context after a silent substitution on a squad of four has cost six to ten weeks of effective velocity, with invoices arriving on time throughout. Fix it with an annex listing individuals, written approval before any change, and a minimum paid overlap.

Seats bought with nobody owning the architecture. Velocity without direction produces a codebase growing in four directions at once. On our engagements, rework has run between 20 and 35 percent of a quarter's output when nobody on either side was accountable for design.

No ramp-down clause. The round slips, or the feature lands early, and the only exit is ninety days notice on the whole engagement. On a four-person pod at $18,000 a month that is $54,000 for a team you stopped needing in week two of the quarter. Negotiate the right to release seats individually, on shorter notice per seat, while they still want your signature.

What happens when your lead engineer resigns

This will happen, and an offshore vendor usually knows earlier than you would with a domestic hire. Employment contracts in India commonly carry notice periods of one to three months, against the two weeks customary in the United States. That gap is an asset only if your contract turns it into information.

Three clauses convert it. An attrition notification term, so the supplier tells you within a stated number of business days that somebody on your named squad has resigned. A mandatory overlap, so the departing engineer works alongside the replacement for a minimum number of days, with the cost owner named. And a documentation standard tied to the definition of done, so context was written down before anyone gave notice.

Ask any firm here for its annual attrition figure on retained accounts. The number matters less than whether they measure it at all.

How to run the selection in two weeks

  1. Days 1 and 2. Write the team design, not a job specification. Roles, seniority per role, the technologies each person must have shipped in production, contractual overlap hours, the definition of done, and the first ninety days in outline.
  2. Day 3. Name the architecture owner. One person, yours or theirs, who says yes and no to design decisions. If theirs, that role must be a line item in the quote. If yours, confirm they have the hours.
  3. Days 4 to 7. Approach five firms of different shapes. A nearshore augmentation firm, a marketplace, an offshore studio, a blended onshore firm and a stack specialist, all sent the identical team design.
  4. Days 8 to 10. Interview the engineers, not the account team. Insist on the named individuals, and pay for a short exercise on a redacted slice of your own codebase, because reading unfamiliar code is the whole job.
  5. Days 11 and 12. Force every quote onto six lines. Seat rate by role, lead time to start, overlap hours, notice both ways, backfill in business days, ramp-down per seat. Then ask two references how many people who started on their account lasted a year.
  6. Days 13 and 14. Buy a paid discovery phase. Two to three weeks, priced separately from any retained agreement, ending in a written specification, team design and ninety-day plan you own outright whoever you hire.

What to ask before you sign

  • Which named engineers are on the contract annex, and what does the substitution clause say? Worry if they assign the best available person, which is a bench and not a team.
  • What is the notice period, and does it run equally in both directions? Worry if their notice to you is shorter than yours to them.
  • How many business days to backfill a departed engineer, and do we pay during the gap? Worry at any version of we will do our best, which carries no billing consequence.
  • How many hours of overlap with our working day are contractual? Worry if overlap is called flexible instead of stated as a number in the agreement.
  • Where is the assignment of intellectual property written, and does it reach the engineers' own employment terms? Worry if it appears only in the master agreement, since a vendor cannot assign what it never captured.
  • What is the minimum commitment, and what does the rate do at renewal? Worry if the escalation percentage is unstated, since it gets set when you have least room to argue.
  • Is the technical lead's time inside the seat price or billed on top? Worry at included as needed, which means included until somebody counts.
  • Can we release one seat without terminating the whole engagement? Worry at an all-or-nothing termination clause, because it prices your flexibility at zero.
  • Who supplies the laptops, and is disk encryption enforced on them? Worry if engineers use personal machines, since your data protection obligations follow the data.
  • What is the observation window on your most recent security audit report? Worry if a point-in-time report is offered as though it covered a period, because a Type I report describes one day and a Type II describes months.
